Subject: Q1 2027 planning: build quoting capacity around evidence
Preheader: Three operating scenarios, one controlled decision process.
Edition: Forward-looking planning draft for January–March 2027, using evidence available on 20 October 2026.
The planning position
Prepare to handle more document and system complexity without assuming that more software automatically produces more profitable work. Choose a small operational improvement that remains useful even if bid volume is flat.
This outlook sets decision scenarios. It does not predict contractor revenue, market growth or guaranteed returns.
Watch the compliance calendar by equipment category
EPA's current sector guidance includes a 1 January 2027 VRF installation transition and a conditional route for certain earlier-permitted projects. Preserve the component and permit evidence and obtain a project-specific review rather than applying a single date to every bid. EPA restrictions, checked 20 October 2026
Quarter preparation: assign an owner to recheck affected selections, installation dates and substitutions before release.
Read platform growth with the right denominator
ServiceTitan reported $292.8 million revenue, up 21% year on year, for the quarter ended 31 July 2026, in its 8 September 2026 release. That is company-wide revenue across its business, not the market size or growth rate of HVAC quoting automation. Company results
Quarter preparation: ask vendors how their investment changes the capability, support and price you are actually purchasing.
Expect integrations and ownership to matter
BuildOps announced its acquisition of Spover on 9 December 2025, describing an expansion of analytics expertise. The announcement is an example of platform investment, not a published performance result for an HVAC estimating workflow. Acquirer announcement
Quarter preparation: obtain a field-ownership map and a usable export before accepting a new connection between estimating and operations.
Three scenarios for the budget discussion
| Scenario — planning assumption, not forecast | Sensible response | Evidence to require |
|---|---|---|
| Eligible workload remains flat | Focus on review effort, reliability and avoidable spending | Before/after effort and full recurring cost |
| Bid volume rises | Protect scope and approval while testing capacity | Performance on new and difficult bids |
| Work becomes more bespoke | Narrow automation and strengthen technical review | Clear out-of-scope and escalation rules |
In every scenario, separate capacity value from cash savings. Do not build an investment case around unmeasured future wins.
The quarterly decision
At the end of the observation period, ask whether the tested scope saves net effort, preserves critical obligations and has an owner who can maintain it. If the answer is incomplete, extend a specific test or stop; avoid indefinite pilots with no decision evidence.
Suggested next step: prepare the baseline, holdout cases and acceptance schedule before agreeing production commitments.
Evidence note: no future performance, rule change or product release is assumed. Recheck every time-sensitive item before sending this outlook.
